The customer came to us with a very clear goal.
They wanted to reduce the cost of their hoodie.
Nothing unusual about that.
The order was growing, and they were trying to improve their margin before the next launch.
They had already found a fabric supplier offering a cheaper fleece.
The price looked good.
So they asked us:
"Can we use this fabric instead?"
At first, there was no reason to say no.
We asked for the fabric details and a sample.
The fabric looked fine.
The hand feel was actually quite good.
On paper, it seemed like an easy way to save money.
Then we started calculating the hoodie itself.
The difference in fabric price was noticeable.
The new fabric was cheaper per kilogram.
If we only compared the fabric quotation, the decision looked obvious.
But we don't normally calculate a garment that way.
A hoodie isn't sold by the kilogram.
It is sold by the piece.
So we wanted to know what the cheaper fabric would actually do to the cost of one finished hoodie.
That changed the conversation.
The first thing we checked was the fabric width.
The new fabric was slightly narrower.
That doesn't sound like much.
But the hoodie was oversized.
The body panels were already quite wide.
A narrower fabric meant the marker had less room to work with.
The cutting efficiency wasn't as good.
More fabric was needed for the same garment.
The price per kilogram had gone down.
The amount of fabric required per hoodie had gone up.
Then we checked shrinkage.
The original fabric had already been tested during sampling.
The new fabric had a different reaction after washing.
The change wasn't dramatic.
But it was enough to matter for an oversized garment.
After washing, the body length and sleeve length changed differently.
We could adjust the pattern to compensate.
But that meant another round of testing.
And another thing to control during production.
The customer asked:
"So are we actually saving money?"
We went back to the numbers.
The fabric itself was cheaper.
But the garment wasn't becoming cheaper by the same amount.
The extra consumption reduced part of the saving.
The additional testing added development cost.
The different shrinkage behaviour created another production variable.
And we still hadn't looked at the finishing.
The new fabric had a slightly different surface.
It wasn't bad.
It simply didn't have the same softness as the original after washing.
To get closer to the approved sample, we needed to adjust the finishing process.
That added another cost.
At this point, the original "cheaper fabric" wasn't looking quite so cheap anymore.
We showed the customer both calculations.
Not just:
Fabric A = $X/kg
and
Fabric B = $Y/kg
Instead, we compared the estimated cost of one finished hoodie.
That was much more useful.
The difference between the two fabrics was now much smaller than the customer had expected.
And the cheaper option came with more variables.
We didn't tell the customer they had to keep the original fabric.
That would defeat the purpose of comparing options.
Instead, we suggested testing one more fabric.
It wasn't the cheapest fabric we had found.
It wasn't the most expensive either.
But it had a wider usable width, more predictable shrinkage, and a surface closer to the approved sample.
The fabric price was somewhere in the middle.
When we calculated the finished garment, it actually gave us the best result.
This is one of the reasons fabric price can be misleading.
A cheaper fabric can save money.
But it can also increase consumption.
It can change cutting efficiency.
It can create more shrinkage.
It can require different finishing.
It can affect sewing.
It can even change the way the finished garment looks.
None of those costs appear in the first fabric quotation.
We've seen customers compare suppliers using only the fabric price before.
It is understandable.
The number is easy to compare.
$4.20/kg looks cheaper than $4.70/kg.
But if one fabric requires more consumption to produce the same garment, the comparison is incomplete.
The number that matters is closer to:
How much does this fabric cost us per finished garment?
That's a different question.
There was another interesting part of this project.
The customer initially thought we were trying to talk them out of using their cheaper fabric.
We weren't.
If the cheaper fabric had actually produced the lower-cost hoodie without compromising the product, we would have been happy to use it.
The problem wasn't the fabric price.
The problem was stopping the calculation too early.
In clothing production, saving money often happens through small decisions.
But the cheapest component isn't automatically the cheapest solution.
Sometimes a slightly more expensive fabric creates less waste.
Sometimes a better fabric width reduces consumption.
Sometimes a more stable fabric saves a round of development.
And sometimes paying a little more for the material makes the final garment cheaper.
The customer eventually chose the middle option.
The fabric wasn't the cheapest one they had found.
But the finished hoodie was closer to the target cost.
More importantly, it behaved much more predictably during production.
The original goal was to reduce the hoodie cost.
We achieved that.
We just didn't do it by choosing the cheapest fabric.
That distinction matters.
When we compare fabrics, we don't only ask:
"How much does the fabric cost?"
We also ask:
"How much will this fabric cost us to turn into the garment we actually want?"
